Cold Email Outreach That Reaches the Inbox and Books Meetings

Zaphyre is a B2B cold email agency. We build the sending infrastructure, verify the data, write the sequences and handle every reply, so your cold email outreach lands in real inboxes and ends in booked meetings with decision makers instead of a pile of unread messages.

In short

A cold email agency plans, sends and manages one-to-one outbound email to prospects who do not know your company yet. The work covers sending domains, authentication, list data, targeting signals, copy, follow-ups, reply handling and reporting, with one goal: qualified sales meetings with buyers who fit your offer.

Why it matters

Cold email works when it lands in the inbox and reads like a note from one professional to another.

  • Emails that land in spam
  • Copy that sounds like every other pitch
  • Replies nobody follows up

What it is

What does a cold email agency do?

Cold email is a first message to a business buyer who has not asked to hear from you. Done well, it reads like a note from one professional to another: short, specific and relevant to a problem that person owns. Done badly, it is bulk mail, and inbox providers treat it that way. A cold email agency exists to do the first kind at a steady pace, month after month.

Zaphyre runs cold email lead generation inside the Outbound pod. The work covers the parts buyers see, such as the copy and the follow-ups, and the parts they do not: domains, authentication, warm-up, list verification, reply routing and reporting. Most cold email programs fail in the unseen parts. A good message sent from a damaged domain to a stale list never gets read.

Our cold email outreach services are built around one result: qualified conversations on your calendar. Opens and clicks are not the goal. We work inside your CRM and calendar, follow your qualification criteria and hand every interested reply to your sales team with the context they need.

01How is cold email different from email marketing?

The two get confused, so we keep a clear line between them. Cold email is one-to-one outbound to people who do not know you yet. It goes out in small batches from mailboxes tied to real people, it asks for a conversation, and it follows strict rules on targeting and opt-outs. Email marketing is mail to people who already know you: subscribers, leads who downloaded something and customers. It covers newsletters, nurture sequences and lifecycle messages, and it runs through a marketing platform. This page covers cold outbound. For the nurture and lifecycle side, see our email marketing service and our lead nurturing program. The two work best together: cold email starts conversations, and nurture keeps warm the ones that are not ready yet. So a cold email marketing agency, as buyers often search for one, is in practice an outbound specialist.

02Where does cold email fit with calling and LinkedIn?

Email is rarely the only channel. We sequence it with LinkedIn outreach and cold calling when your buyer answers on them. Interested replies pass into appointment setting, so a meeting is confirmed and qualified, not just booked.

What we deliver

What our cold email outreach services include

Each part solves a reason cold email fails. Buy the full program, or start with the part that is broken today.

Deliverability

How do you get cold email into the inbox?

Deliverability is the first job, because nothing else matters if messages land in spam or are rejected. Inbox providers judge each sender on its domain, its authentication, its sending pattern and how recipients react. The major providers publish requirements for bulk senders that cover authentication, easy unsubscribes and low spam complaints, and each applies filters of its own. We build for all of them.

Domains and mailboxes

We send cold email from secondary domains that resemble your brand, not from your main company domain. If a sending domain is harmed, your corporate email and your website are unaffected. Each domain gets a small number of mailboxes tied to a real sender name, and each mailbox sends a modest daily volume that rises only while the signals stay healthy. The secondary domains point to your main website, and every message carries a proper signature.

SPF, DKIM and DMARC

These three DNS records prove that mail from a domain is authorized. SPF lists the servers allowed to send for the domain. DKIM adds a signature the receiving server can verify. DMARC tells receivers what to do when SPF or DKIM checks fail, and it sends reports back to you. We set all three on every sending domain before the first message, read the DMARC reports and check that the sending tool, the mailbox provider and the domain agree with each other. Misaligned records are a common reason mail goes to spam.

Warm-up and monitoring

A new mailbox has no reputation. Warm-up builds one by starting at very low volume and raising it in steps while the mailbox sends and receives normal mail. It is not a switch you flip once. Reputation moves with every send, so monitoring continues after launch: bounce rate, spam complaints, placement tests, blocklist checks and the postmaster dashboards the providers offer. If a mailbox slips, we pause it, find the cause and fix it before the problem spreads to the rest of the domain.

Message choices that protect the sender

We write in plain text or close to it, with few links, no attachments and no heavy images. Open tracking is unreliable now, because mail apps and security tools load images automatically, and tracking links can hurt placement. Every message carries a clear, one-step way to opt out. Our post on avoiding spam words in email covers the content side in more detail.

Data and targeting

How do data, signals and personalization drive cold email lead generation?

Cold email lead generation starts with who you send to. A perfect message to the wrong person is still the wrong message. We treat the list as the main lever and the copy as the second.

01Lists and verification

We start from your ideal customer profile: industry, company size, geography, buying roles and the problems you solve. Then we build account and contact lists and verify every address before it is used. Verification removes invalid addresses and flags risky ones, such as catch-all domains that accept any address, shared role mailboxes and known spam traps. People change jobs and companies change tools, so data goes stale. We re-verify close to send time, dedupe against your CRM and suppress current customers, open deals and anyone who has opted out. Our post on the risks of bad prospect data explains what happens when this step is skipped, and our list building service covers the work itself.

02Signals: who to contact now

A signal is an event that makes a problem more likely or a purchase more urgent: a hiring push in a function you serve, a funding round, a leadership change, a new location, a change of technology or a rule that forces action. Writing to a company soon after a relevant signal gives your first line a reason to exist. It is also how we order a list, with fresh signals first. Our post on buyer intent data explains the idea. Signals raise relevance, but they do not prove a purchase is coming, so we treat them as a reason to write, not as a forecast.

03Personalization that is true

We personalize in layers. The segment layer speaks to one role in one industry. The account layer refers to something real about the company. The contact layer, used selectively, refers to something that person has said or done. Every personalized line has to be factual and checked by a person, because a wrong detail destroys trust faster than a plain opener. We do not use automated text that invents details, and we do not imply a relationship that does not exist.

How a program runs

A cold email program in six steps

Sending typically launches within the first two to three weeks. Results build over the first 90 days as lists, copy and sender reputation improve.

01

Discovery and targeting

We agree your offer, your ideal customer profile, the roles that sign and the criteria for a good meeting.

02

Infrastructure build

We register and configure the sending domains, set SPF, DKIM and DMARC, create the mailboxes, connect the sending platform to your CRM and start warm-up.

03

Data and signals

We build and verify the first lists, add the signals that decide order and wording, and apply suppression rules.

04

Copy and sequences

We write the first messages and follow-ups for each segment and share them for your review.

05

Launch and reply handling

Sending starts at low volume and rises in steps.

06

Report, test and scale

Each week you see placement, replies, positive replies and meetings, with notes on what we changed.

  1. Step 01

    Discovery and targeting

We agree your offer, your ideal customer profile, the roles that sign and the criteria for a good meeting. We also review what you have tried before, including past sequences, domains and lists, so we do not repeat what failed.

  2. Step 02

    Infrastructure build

We register and configure the sending domains, set SPF, DKIM and DMARC, create the mailboxes, connect the sending platform to your CRM and start warm-up. This step runs alongside list and copy work so that sending can begin inside the launch window.

  3. Step 03

    Data and signals

We build and verify the first lists, add the signals that decide order and wording, and apply suppression rules. You approve the target segments before anything is sent, so there are no surprises about who is being contacted.

  4. Step 04

    Copy and sequences

We write the first messages and follow-ups for each segment and share them for your review. Together we settle the offer, the ask and the claims we can make. Everything we say has to be true and provable.

  5. Step 05

    Launch and reply handling

Sending starts at low volume and rises in steps. A person reads and sorts every reply, routes interested buyers to your calendar or your team and honors opt-outs at once. If placement or complaints worsen, we pause and fix the cause before sending more.

  6. Step 06

    Report, test and scale

Each week you see placement, replies, positive replies and meetings, with notes on what we changed. We test one variable at a time, retire what underperforms and extend what works to new segments. Reporting stays in plain language, so your sales leader can read it in minutes.

Sequences and replies

What does a good cold email sequence look like?

There is no universal template, and anyone selling one is selling a guess. There is a shape that holds up. A cold email sequence is often three to five touches over a few weeks. That is common practice, not a Zaphyre result, and the right length depends on your buyer. Each touch should add something: a new angle, a new piece of proof or a simpler question. Repeating 'just checking in' adds nothing.

An illustrative sequence structure

The outline below is a format to adapt, not a template to copy. The wording always comes from your offer and your buyer.

  • Touch one: the reason and the ask. Two or three short sentences. Why you are writing to this person, one relevant observation and one low-effort question.
  • Touch two: a different angle. A short note with a separate benefit or a specific example, sent a few days later.
  • Touch three: proof. One relevant method, result or resource, described plainly and truthfully. Link to a page only if it adds value, such as a case study.
  • Touch four: the exit. A brief note that closes the loop politely and offers a referral path, such as asking who owns the problem if it is not this person.

How replies are handled

Replies are where cold email pays off, and where many programs lose the value. We read every reply and sort it: interested, not now, wrong person, referral, not interested, out of office or opt-out. Interested replies get an answer the same business day with a clear next step. 'Not now' replies get a short note and a date to return. Wrong-person replies are asked for a referral, and we write to the referred contact with context. Opt-outs are honored at once and added to a suppression list that covers every campaign. Where you use our appointment setting service, meetings are also confirmed and qualified before they reach your calendar.

How we test

We change one thing at a time: subject line, opener, offer or length. We do not call a winner from a handful of sends. Small samples mislead, so we wait for enough volume and judge tests on positive replies and meetings, not on reply counts alone.

Compliance

Is cold email legal? CAN-SPAM, GDPR and honest framing

Cold email to business addresses is lawful in many places when it follows the rules, and restricted in others. The rules differ by country and they change. What follows is practical guidance from people who run campaigns. It is not legal advice, and you should confirm your program with counsel, especially if you send outside the United States.

01United States: CAN-SPAM

CAN-SPAM covers commercial email, including business-to-business messages. It calls for accurate sender and routing information, a subject line that does not mislead, a clear sign that the message is a solicitation where that applies, a valid postal address and a working opt-out that you honor promptly. It does not require prior consent, but it makes the advertiser responsible for what is sent, including by a vendor.

02EU, UK and Canada

The GDPR treats business contact details as personal data. Many senders rely on legitimate interest, which needs a documented balancing test, clear information about who you are and why you are writing, and an easy way to object. Some countries add stricter email rules, and the UK treats sole traders differently from corporate addresses. Canada's anti-spam law centers on consent, with limited implied-consent exceptions for business contacts, so Canadian lists need their own check. We only target regions that you have cleared with your counsel.

03Honest framing

Beyond the law, we hold to plain rules. They are also good deliverability practice, because mail that recipients trust is mail that is not reported as spam.

  • Say who you are and why you are writing.
  • Never fake a reply thread, a forward or a prior conversation.
  • Never use a misleading subject line or sender name.
  • Make opting out one step, and honor it across every mailbox and campaign.
  • Do not claim results, clients or credentials you cannot support.
  • Stop writing when someone says no.

Compare

In-house, freelancer, generic agency or Zaphyre?

A general view of how each option tends to work for cold email outreach. Every company is different, so use it as a starting point for your own questions.

In-house team

  • InfrastructureNeeds someone who knows DNS, domains and mailbox management
  • DataDepends on tool budget; verification is often skipped
  • PersonalizationStrong product knowledge, little time to research each account
  • Reply handlingReps handle replies beside other work
  • ComplianceNeeds legal input and a process owner
  • ReportingWhatever the team builds
  • AccountabilitySplit across sales, marketing and IT

Freelancer

  • InfrastructureOften set up once and rarely monitored
  • DataUsually works from a list you supply or one tool
  • PersonalizationQuality depends on one person's hours
  • Reply handlingMay stop at the inbox, leaving you to chase
  • ComplianceVaries; often left to you
  • ReportingA periodic summary
  • AccountabilityOne person, with no cover when they are busy

Generic agency

  • InfrastructureVaries; ask who runs the set-up and what you keep if you leave
  • DataVaries; ask where the data comes from and how it is verified
  • PersonalizationOften templates with merge fields
  • Reply handlingReplies often forwarded as they arrive
  • ComplianceVaries; ask how opt-outs and regions are managed
  • ReportingOften opens and clicks
  • AccountabilityOne channel, with hand-offs to your other teams
Our approach

Zaphyre

  • InfrastructureBuilt, authenticated and monitored by the Outbound pod, with the set-up documented
  • DataLists built to your profile, verified before sends, suppressed against your CRM
  • PersonalizationSegment, account and contact layers, checked by a person
  • Reply handlingReplies sorted, answered fast and routed to your calendar or team
  • ComplianceOpt-outs, region rules and honest framing built into the process; counsel review stays with you
  • ReportingWeekly placement, replies, positive replies, meetings held and pipeline
  • AccountabilityOne partner across cold email, calling, LinkedIn and content

An in-house team is the right choice when you can staff and manage the whole stack. A freelancer can suit a small, well-defined test. We fit when you want the full system run for you, in your tools, with one accountable partner. If your team is strong in one area, such as copy, we build on it instead of replacing it.

Results and pitfalls

How do you measure cold email, and what goes wrong?

The numbers that matter run from the inbox to the pipeline. Opens are unreliable, because mail apps and security tools can load images without a person reading the message, so we do not judge a program by them.

What we report

Reporting follows the path a message takes from sender to revenue.

  • Deliverability: bounce rate, spam complaints and inbox placement checks, by domain and mailbox.
  • Replies: total replies and the share that are positive.
  • Meetings: booked, held and qualified against your criteria.
  • Pipeline: opportunities and revenue that trace back to cold email, across your sales cycle.
  • Cost: cost per qualified meeting and per opportunity, once the program has run long enough to measure.

We do not publish a universal reply-rate benchmark. Reply rates depend on list quality, offer, market and timing, so figures from other programs mislead. We compare each program with its own baseline and report the trend.

Common mistakes we see

These habits waste the most effort. Our post on the science of cold emailing covers more of the craft.

  • Sending from the main domain. One bad week can harm your company email.
  • Scaling volume before reputation. Fast ramps lead to spam folders.
  • Buying a list and sending at once. Unverified data raises bounces and spam-trap hits.
  • Pitching on touch one. Buyers with no context ignore a request for a call.
  • Fake personalization. A wrong detail costs more than a plain opener.
  • Slow reply handling. An interested buyer cools quickly when no one answers.

What does a cold email agency do?

A cold email agency runs outbound email to prospects who do not know you yet. That includes sending domains and authentication, verified lists, targeting signals, copy and follow-ups, reply handling and reporting. Some buyers search for a cold email marketing agency, but the work is outbound, not subscriber marketing. At Zaphyre the goal is qualified meetings with decision makers, and the work runs inside your CRM and calendar.

How is cold email different from email marketing?

Cold email is one-to-one outbound to people who have not heard from you. Email marketing is newsletters, nurture and lifecycle mail to people who already know you. They use different set-ups and rules. Our email marketing service covers the second, and this page covers the first.

How do you keep cold email out of spam?

We use separate sending domains, set SPF, DKIM and DMARC, warm mailboxes slowly and raise volume in steps. We verify every list, write plain messages, make opting out simple and monitor bounces, complaints and placement after launch. No one can promise inbox placement, but these steps remove the common causes of spam filtering.

Is cold email legal for B2B?

Often yes, if it follows the rules. In the United States, CAN-SPAM requires accurate sender details, honest subject lines, a postal address and a working opt-out. The EU, UK and Canada have stricter rules. This is not legal advice, so confirm your program and target regions with counsel before sending.

How many emails should a cold email sequence have?

Practice varies by buyer, but a sequence is often three to five touches over a few weeks. Each touch should add something new, such as an angle, proof or a simpler question. We set the length per segment and change it based on replies, not habit.

What reply rate should we expect?

We do not quote one, because reply rates depend on list quality, offer, market and timing, and figures from other programs mislead. We set a baseline in the first weeks, test one change at a time and report positive replies and meetings, which matter more than raw replies.

How soon can a cold email program start?

Sending typically launches within the first two to three weeks, after discovery, targeting and set-up. Warm-up runs alongside list and copy work. Results build over the first 90 days as sender reputation, data and messages improve. Exact timing depends on your market, your offer and how fast approvals come back.

What does a free cold email teardown include?

It is a short review of how you send today. We look at your domain authentication, a sample of your list and one existing sequence, then tell you what we would change. There is no obligation, and you keep the findings whether or not we work together.

What do cold email outreach services cost?

Pricing is a custom quote. Scope depends on the number of segments, sending volume, channels beyond email, data needs and how much reply handling and qualification you want us to run. A short call is enough to scope it, and the free teardown is a good first step.
